B2B commerce rebuilt on an API-first platform

Context

A regional distributor serving pharmacies, clinics and retailers across Asia. Trade ordering ran through sales reps, phone calls and spreadsheets, market by market. Digital was a side channel, and every market had built its own.

What we did

  • Rebuilt commerce on one API-first platform, so each market could launch on shared foundations rather than starting again.
  • Redesigned the buying experience as modular and mobile-first, for buyers ordering between customers, not at a desk.
  • Launched the company’s first digital payments platform, piloted in one market before rolling out.
  • Built a WhatsApp ordering bot for pharmacy buyers, meeting them in the app they already used all day.
  • Took a healthcare analytics product from MVP to company-wide use.

How it ran

A small core team worked alongside the Chief Digital Officer, with market teams owning rollout. We shipped in pilots: one market, real orders, then scale.

What changed

  • B2B digital revenue grew 5x to USD 100M within two years, including 200% year-on-year growth in B2B ecommerce.
  • The payments pilot reached USD 1M in revenue within six months.
  • The WhatsApp ordering bot added about USD 50K in sales every month.
